After you unbar the gates in the courtyard, you'll find Gugnar dying in the Fort Virak tower:

"Too late. You've come too late."

Are you all right, soldier? Where's General Serien?

"He's gone. That milk-drinker was experimenting on us. Turning us into fodder for his undead legion! He turned them!
Turned me, too. It's just a matter of time."

What can I do?

"Too late for me … dying …. then I'll reanimate. Serien's planning something … some necromantic ritual. Got to stop him.
Look, you've got to end us. Take a candle to the journals. Fire will do the rest. Go!"

Speaking to him again before taking the candle:

"If you want to help us, burn us; otherwise, get out of here and stop Serien."

Take the candle and light the nearby bookcase on fire. The whole room will go up in flames, taking Gugnar's life with it.
